Building the Business Behind a New Channel

The opportunity was clear.

Consumers were moving to TikTok, and competitors were already there. The business risk was not seeing the opportunity. The harder question was whether the organisation was ready to act on it. 

Launching a new channel can look deceptively simple from the outside: Open the storefront. Put products online. Create content. Drive traffic. 

But the operating model behind a new channel can be much harder to build. A new channel can also expose a different kind of business problem: the existing organisation may not yet be built to operate it.

That was the challenge behind TikTok Shop.

The First Attempt Exposed the Real Problem

The first assessment did not change the opportunity. It exposed the constraints around it.

The existing organisation and operating model were not yet designed for the requirements of a new social-commerce channel. The challenges crossed different parts of the business, from capability and content to operating economics and ways of working. 

Pushing harder against the same model was unlikely to solve the underlying problem.

So the initiative was put on hold.

That was not the end of the opportunity. It was a recognition that the business needed to solve a different problem first.

Sometimes the Right Move Is to Pause

When an opportunity is moving quickly, pausing can feel counterintuitive.

But there is a difference between pausing an opportunity and abandoning it.

The opportunity remained. What needed to change was the business’s ability to act on it.

A similar question appears in annual planning: once the next growth target is given, the harder part is understanding what the business needs to change to make it possible.

When the opportunity came back, the question had shifted from:

How do we launch the channel?

to:

What needs to change for the business to operate it properly?

That change in question mattered.

It moved the conversation away from simply adding more activity and towards understanding the conditions required for the channel to work.

Find the Constraint Before Scaling

The constraint was not simply a lack of media, content or activity.

It was an operating capability problem.

The existing model had been built around a different way of running the business. Social commerce introduced requirements that the existing model could not fully support.

So before thinking about scale, the business had to address the underlying operating model.

This is an important distinction in growth work.

The problem that is easiest to see is not always the problem that needs to be solved.

When the constraint sits underneath the visible activity, adding more activity can simply make the same constraint more expensive.

Change the Model Before Buying Scale

Once the underlying constraint was clearer, the focus shifted from pushing the channel harder to changing how the business enabled it.

The objective was to create enough operating capability to support Digital Commerce as a distinct growth area while allowing the existing business to continue running.

That made the work bigger than a channel decision.

It became an operating model decision.

And this is where launching a new channel can become a business-design problem. The channel may be new, but the organisation still has to decide who owns what, how capabilities are connected, and what needs to change for the model to work at scale.

The exact structure will depend on the business.

The principle is more durable: Change the conditions that constrain the opportunity before trying to scale the opportunity itself.

Build the Fundamentals Before Buying Scale

Once the operating conditions were in place, the next question was how to build the channel.

The approach was deliberately sequenced.

We started with the commercial fundamentals, then focused on host capability, the quality of live sessions and what hosts communicated. Only after those foundations were working did we increase frequency and introduce more media.

The principle was simple: Build the operating fundamentals before buying scale.

This matters because scale does not automatically fix a weak foundation.

More traffic can create more transactions, but it can also put more pressure on an operation that is not ready.

More media can create more visibility, but it cannot replace the commercial and operational fundamentals underneath it.

Scale amplifies what is already there.

It does not build the foundation for you.

A Channel Becomes a Capability

As the fundamentals developed, the channel started to become more than a storefront.

The growth engine expanded through affiliate, booking, community building and media, while Digital Commerce continued to shape much of the content direction alongside external execution partners.

The opportunity was therefore no longer only about selling through one additional platform.

It was becoming a broader social-commerce capability.

That shift is important.

A new channel can start as an experiment, but the real value may come from the capabilities built around it: new ways of creating content, engaging consumers, working with partners and operating commerce at a different speed.

The channel is only the visible part.

The capability built behind it is what makes the model more repeatable.

The Hard Part Was Making the Business Ready

Looking back, the hardest part of launching TikTok Shop was not opening the store.

It was making the business ready to operate it.

The opportunity was already there. What changed was the business’s ability to act on it: knowing when to pause, identifying the underlying constraint, changing the operating model, building the fundamentals and then increasing scale.

That is the broader lesson I take from the case.

When a new growth opportunity appears, the first question does not always need to be:

How do we launch it?

Sometimes it is:

What needs to change in the business before this opportunity can actually work?

Because sometimes the work behind a new channel is not launching the channel.

It is making the business ready for it.
